Trelleborg Production Transfer project successfully completed!

Start: October 2022
Completion: May 2024

MovingIndustries has recently completed the relocation and decommissioning project for Trelleborg Ridderkerk B.V. in the Netherlands. Production has been transferred to four contract manufacturers in China, Singapore, France and Germany. Sales, Project Management and Engineering will continue to jointly serve Trelleborg clients from the Ridderkerk location.

An enormous amount of work has been done since the start in October 2022. An outline plan was ready and we started working on it together with Trelleborg employees. While production was still in full swing, in this first phase we started inventorying tooling, preparing instructions for the contract manufacturers and prepared moving of the machines. Because some of the production work could be made on existing machines at the contract manufacturers it was possible to transfer this work prior transporting the equipment. A complicating factor was that China still had travel restrictions because of Covid. As a result, communication could only take place online.

In the second phase, production was slowly phased out in Ridderkerk and machinery and tooling went on transport. This made it primarily a technical and logistical process. The machines – such as the large hydraulic presses – were disconnected and prepared for transport. Moved to Germany in one piece by special transport or disassembled in shipping containers to the Far East. In the meantime, the factories were prepared for the arrival of all this equipment by the local teams. Layouts were changed, technical installations modified, warehouses expanded and personnel trained.

One by one the machines went live and the first production was run again. This was supervised (both online and on site) by members of the transfer team from Ridderkerk. At the same time it made us realize what a great job was done by the local people at the Trelleborg plants in China, Singapore and France to assemble and commission all machines. The same, of course, goes for the people at Leschuplast GLT in Germany. At this location, the short travel distance did allow us to provide more on-site support and to work together more closely.

In the third and last phase, the Ridderkerk plant was dismantled. During the earlier phases a great deal of cleanup had already taken place, but now all remaining production equipment was removed and the production areas and warehouses were handed over empty. In the first quarter of 2024, an auction was organized where more than 95% of all remaining production inventory was sold and found a new destination. The last remaining portion was offered for recycling.

In April/May 2024, the last actions were completed and the project was formally closed.

We did not do all this alone. There was intensive cooperation within this project between us and the loyal and commited Trelleborg employees and with the teams from external partners such as Van Harten, Troostwijk, Storm, Van Pelt Recycling and Van Der Helm. Without all these professionals, the project would not have been so successful.

Considering your reshoring or offshoring options?

We advise COO's and CEO's who don't have the expertise or experience in their teams on how to best approach these complex, large scale projects. We can take it even further by providing support and practical solutions to make the move happen while the existing organisation can keep their primary focus on day to day operations.
